Kaiser
"This talk centered on Hamming's observations and research on the question 'Why do so few scientists make significant contributions and so many are forgotten in the long run?'"
- 描述层:"那些做了"和"那些本来可能做但没做"的人,差别到底在哪?——"I became very interested in the difference between those who do and those who might have done."(Hamming 在 Los Alamos 给物理学家管计算机时的自述:虽然身体构造相同,"they were different. And to put the thing bluntly, I was envious.")
It is not about managing research, it is about how you individually do your research."
Note how many different things he did that were good. Was it all luck? Wasn't it a little too repetitive?" Pasteur:"Luck favors the prepared mind." / "The particular thing you do is luck, but that you do something is not." |
| 2 | 天赋不是瓶颈 | "Most of you in this room probably have more than enough brains to do first-class work. But great work is something else than mere brains."(Pfann 区熔提纯、Clogston 电缆两个反例:起手"数学不好、不善言辞"的人靠一个成功获得勇气后连奖项拿遍) |
| 3 | 勇气是第一性格变量 | "Courage is one of the things that Shannon had supremely." What would the average random code do?" —— "Who but a man of infinite courage could have dared to think those thoughts?" |
| 4 | 知识与产出是复利 | "Knowledge and productivity are like compound interest... Given two people with exactly the same ability, the one person who manages day in and day out to get in one more hour of thinking will be tremendously more productive over a lifetime."(书章版补了量化感:"I do not know what compound interest rate to assign, but it must be well over 6%—one extra hour per day over a lifetime will much more than double the total output.") |
| 5 | 但蛮力无效,要"聪明地用力" | "drive, misapplied, doesn't get you anywhere... Just hard work is not enough - it must be applied sensibly."(他观察 Bell Labs 里比他更努力却没产出的朋友) |
| 6 | 容忍模糊性是伟大科学家的标志 | "Great scientists tolerate ambiguity very well. They believe the theory enough to go ahead; they doubt it enough to notice the errors and faults so they can step forward and create the new replacement theory. If you believe too much you'll never notice the flaws; if you doubt too much you won't get started."(Darwin 自传:强迫自己记下每一条反例,否则它们会从记忆中消失) |
| 7 | 创造力来自潜意识,所以要"饿着潜意识"逼它干活 | "creativity comes out of your subconscious... If you are deeply immersed and committed to a topic, day after day after day, your subconscious has nothing to do but work on your problem... Keep your subconscious starved so it has to work on your problem, so you can sleep peacefully and get the answer in the morning, free." |
| 8 | ⭐ 不做重要问题就做不出重要工作 | "If you do not work on an important problem, it's unlikely you'll do important work. It's perfectly obvious." / "The average scientist... spends almost all his time working on problems which he believes will not be important and he also doesn't believe that they will lead to important problems." |
| 9 | ⭐ 重要性的定义 = 重要后果 × 可攻击性 | "It's not the consequence that makes a problem important, it is that you have a reasonable attack. That is what makes a problem important."(反例:时间旅行、瞬移、反重力——"guaranteed a Nobel Prize",但没人有攻击手段,所以不是"重要问题") |
| 10 | ⭐ 伟大科学家脑内常备 10–20 个重要问题,新线索一出现就全押 | "Most great scientists know many important problems. They have something between 10 and 20 important problems for which they are looking for an attack. And when they see a new idea come up, one hears them say 'Well that bears on this problem.' They drop all the other things and get after it." |
| 11 | ⭐ 每周留 10% 的"Great Thoughts Time" 专门想大问题 | "at some urging from John Tukey and others, I finally adopted what I called 'Great Thoughts Time.' When I went to lunch Friday noon, I would only discuss great thoughts after that." / "I committed 10% of my time trying to understand the bigger problems in the field." 由此预判:"nine out of ten experiments were done in the lab and one in ten on the computer... it would be reversed"——后来被证明正确。 |
| 12 | 橡子与橡树:在可能出事的地方保持活跃 | "You can't always know exactly where to be, but you can keep active in places where something might happen... you can stand on a mountain top where lightning strikes; you don't have to hide in the valley where you're safe." |
| 13 | 名声是毒药:别只攻大问题,要继续种小橡子 | "After information theory, what do you do for an encore? The great scientists often make this error. They fail to continue to plant the little acorns from which the mighty oak trees grow." / "The Institute for Advanced Study in Princeton... has ruined more good scientists than any institution has created." |
| 14 | ⭐ 开着门工作:短期少产出,长期做对题 | "if you have the door to your office closed, you get more work done today and tomorrow... But 10 years later somehow you don't know quite what problems are worth working on; all the hard work you do is sort of tangential in importance. He who works with the door open gets all kinds of interruptions, but he also occasionally gets clues as to what the world is and what might be important."(他明说因果未证:"I cannot prove the cause and effect sequence",但相关性稳定) |
| 15 | ⭐ 不做孤立问题,只做一类问题的代表 | "I made the resolution that I would never again solve an isolated problem except as characteristic of a class." / "The business of abstraction frequently makes things simple." / "You should do your job in such a fashion that others can build on top of it... The essence of science is cumulative." |
| 16 | ⭐ 做完还不够,必须会"卖" | "it is not sufficient to do a job, you have to sell it... If they don't stop and read it, you won't get credit." 书章版量化:"at least 50% of the time must go for the presentation." |
Ever after that Schelkunoff said, 'You set your deadlines; you can change them.'" |
| 18 | 别为小事和系统打仗,但要会用系统 | "If you will learn to work with the system, you can go as far as the system will support you." / "Which do you want to be? The person who changes the system or the person who does first-class science?" / "The appearance of conforming gets you a long way." |
Don't try an alibi. Don't try and kid yourself. You can tell other people all the alibis you want... But to yourself try to be honest." |
价值在挣扎本身 | "the truth is, the value is in the struggle more than it is in the result... The success and fame are sort of dividends." |
- 观察法 + 访谈法:Los Alamos(Feynman、Fermi、Teller、Oppenheimer、Bethe)与 Bell Labs(Shannon、Tukey、Pierce、Brattain)三十年间"reading biographies, autobiographies, asking people questions such as: 'How did you come to do this?'"——对成功者做逐案归因。
- 对照法:同一张咖啡桌的化学家们,只有 Dave McCall 一人被那句"why are you working on it?" (NAE);"I have never heard the names of any of the other fellows at that table mentioned in science"——同刺激、不同响应,用对照凸显个人因素。
- 预言回测:他引用自己基于 Great Thoughts Time 做的两个预判(实验/计算 9:1 反转;"more than one-half of the people at Bell Labs will be interacting closely with computing machines before I leave")并声称被时间验证——这是全文里少有的"可检验预言"结构。
- 反例法:Berkeley 裂变故事(数据在手却没去归约,"They came in second!")作为"无准备头脑"的失败样本;常进图书馆的聪明人("he read too much... there would be no effect named after him")作为"阅读方式错了"的失败样本。
- 自我实验:把该方法用于自己——误把缺陷变资产(没人给他配"一英亩程序员"→ 逼出自动编程)、公开立 flag 逼自己写完书("I used my ego to make myself behave the way I wanted to")、纠正码成型后故意不看该领域论文逼自己转型。
- 书章版新增的数学化修辞:drunken sailor 随机游走——无愿景者步长互相抵消,"expected distance from the starting point is proportional to the square root of the number of steps";有愿景者"走的是步数本身的距离"。
|---|---|---|
| 伟大科学家脑内常备 10–20 个重要问题 | 转录稿("They have something between 10 and 20 important problems") | 个人访谈归纳,无样本量 |
| 每周 10% 时间做 Great Thoughts | 转录稿("I committed 10% of my time") | 自我实验报告 |
Q&A("at least 50% of the time must go for the presentation. It's a big, big number.")
| 知识复利率"远超 6%";每天多思考 1 小时 → 终生产出翻倍以上 | 书章版("it must be well over 6%—one extra hour per day over a lifetime will much more than double the total output") | 类比量化,无实测 |
| Berkeley 裂变数据"已采集未归约"而错失发现 | 转录稿(他自注"can't vouch for the truth of it") | 转述故事,他自己标注不可考 |
| Pfann(区熔提纯)"collected all the prizes in the field";实验室旧址成为国家纪念地 | 书章版补充 | 个案 |
| Shannon 年龄≈Tukey 的 surprise → Bode"复利"劝学 | 转录稿 | 轶事(注意:演讲版只说"John was a genius and I clearly was not",书章版才有 6% 数字) |
| 转录稿现场:Bellcore 约 200 人听众,演讲约 50 分钟 + Q&A | Kaiser 转录稿引言("an overflow audience of some 200 Bellcore staff members") | 事实性 |
证据总评:这是 n=几十的、以成功者为中心的个案归纳集,含大量自我报告与转述轶事(Hamming 自己也承认:"I was sitting in an airport talking to a friend... I can't vouch for the truth of it";以及承认样本偏倚 "It's a biased sample, but I still think it is worth the struggle")。
- 自我设定:先允许自己想做出一流工作("Yes, I would like to do first-class work"——社会的谦虚规范是第一道障碍);
- 题库管理:长期维护 10–20 个"重要且可攻击"的问题,用每周 10% 的固定时间审视它、扩大它(Great Thoughts Time);
- 火力匹配:新想法/新工具/新论文出现时,对照题库——"bears on this problem" 则 drop everything;
- 变形术:孤立问题泛化为一类问题;缺陷换个视角变资产("It ain't what you do, it's the way that you do it");做别人能在其上盖楼的累积性工作;
- 信息面:开门工作、挑"能激发回响的人"("sound absorbers" 是诅咒)、读书为找问题而非找答案;
- 销售面:写作/正式演讲/即席发言三技能,呈现占时 ≥50%;
- 自我管理:饿着潜意识、公开立 flag、教育老板、不为小事与系统开战、每 7 年换邻域、不给自己找借口;
Go forth, then, and do great work!"
I have never dared to go out and ask those who didn't do great work how they felt... It's a biased sample."
Narayanan 的处理是分阶段:对新手明确说这条建议是给资深者的("the last point is at odds with advice given to more experienced researchers... I've written a version... my advice there is to embrace risk and go for the big hits"),新手应先选"能完成的小问题"学流程。
We had reasons for having courage... I cannot blame the present generation for not having it."
I cannot prove the cause and effect sequence... The closed door is symbolic of a closed mind. I don't know."
I do not know what compound interest rate to assign"。
- 代价被轻描淡写:为产出牺牲婚姻时间("I did sort of neglect her sometimes; I needed to study")、常年胃溃疡前兆("I had incipient ulcers most of the years that I was at Bell Labs")、且把"nice life vs great scientist"设为近似互斥("nice guys end last")。
- 创造性主张无机制证据:"creativity comes out of your subconscious" 是内省断言。 Norbert Wiener:"Once a scientist attacks a problem which he knows to have an answer, his entire attitude is changed. He is already some 50% of his way toward that answer."(Dantzig 把未解难题当作业、DeepMind 的存在性证明让 Baker 实验室立刻复现 CASP、Merkle/Hellman 的公钥故事都是"知道可能→立刻能行"的例子。)
backlog/reading.md每行一条- [ ] PDF/URL/主题 :: 可选要求,夜间nightly-knowledge每轮 5 条产出七维笔记 + matrix.csv;backlog/research-topics.md每轮 3 条产出双轴报告。
Hamming 的核心机制是方向相反的两条流水线:伟大科学家是 problem → idea(常备 10–20 个问题,新想法出现时问"this bears on my problem"),而夜间系统目前只有 idea → note(先排队课题,再做笔记)。
可落地的最小改法:在 reading.md/research-topics.md 里加入一类元课题,例如"回顾 problems.md:哪些问题这半年没人碰?
Hamming 的警告是双向的:名人只攻大问题会废("fail to continue to plant the little acorns"),而在一个领域耗尽原创性也会废("every seven years make a significant shift... you tend to use up your ideas")。
条目类型,且排队不按严格 FIFO(README 已实现失败降权,可复用同一机制给"发现"条目加权),让偶发的开放门线索不至于排到三个月后。
Hamming:"not sufficient to do a job, you have to sell it",且呈现应占 ≥50% 时间。
- 公开立 flag("I used my ego to make myself behave the way I wanted to"):backlog 条目本来就是用户写给夜间系统的合同,这已经是立 flag 机制——保持住,别让条目退化成"随便看看"。
- 饿潜意识("Keep your subconscious starved so it has to work on your problem"):夜间系统每晚 5 条的批量消费恰恰是反模式——批量精读适合建库,不适合深潜。
- 读书为找问题不为找答案("You need to keep up more to find out what the problems are than to read to find the solutions"):这是对七维笔记模板的校准——"核心问题"一维应该比"结论"一维写得更重,因为问题的可复用性高于答案。
"I saw I was a stooge... And to put the thing bluntly, I was envious. I wanted to know why they were so different from me. ... I became very interested in the difference between those who do and those who might have done."
"There is indeed an element of luck, and no, there isn't. ... The particular thing you do is luck, but that you do something is not." ——引 Pasteur:"Luck favors the prepared mind." 引 Newton:"If others would think as hard as I did, then they would get similar results."
"It's not the consequence that makes a problem important, it is that you have a reasonable attack. That is what makes a problem important."
"Most great scientists know many important problems. They have something between 10 and 20 important problems for which they are looking for an attack. And when they see a new idea come up, one hears them say 'Well that bears on this problem.' They drop all the other things and get after it."
"I finally adopted what I called 'Great Thoughts Time.' ... I committed 10% of my time trying to understand the bigger problems in the field, i.e. what was and what was not important. I found in the early days I had believed 'this' and yet had spent all week marching in 'that' direction. It was kind of foolish. If I really believe the action is over there, why do I march in this direction? I either had to change my goal or change what I did. It's that easy."
"if you have the door to your office closed, you get more work done today and tomorrow, and you are more productive than most. But 10 years later somehow you don't know quite what problems are worth working on; all the hard work you do is sort of tangential in importance."
"I made the resolution that I would never again solve an isolated problem except as characteristic of a class."
书章版补:按 drunkard's walk,无愿景者的路径长度 ∝ √N,有愿景者 ∝ N——"the difference between having a vision and not having a vision is almost everything."
"it is not sufficient to do a job, you have to sell it. 'Selling' to a scientist is an awkward thing to do... But the fact is everyone is busy with their own work. You must present it so well that they will set aside what they are doing."
"they don't work on important problems, they don't become emotionally involved, they don't try and change what is difficult to some other situation which is easily done but is still important, and they keep giving themselves alibis why they don't."
"the truth is, the value is in the struggle more than it is in the result. The struggle to make something of yourself seems to be worthwhile in itself. The success and fame are sort of dividends."
Go forth, then, and do great work!"
"If you read all the time what other people have done you will think the way they thought. ... You need to keep up more to find out what the problems are than to read to find the solutions. ... it is not the amount, it is the way you read that counts."
"Somewhere around every seven years make a significant, if not complete, shift in your field... before you use up all the old ones."
- Wiener 之 50%(Gwern《On Really Trying》所引,机制层面补强 Hamming)
"Once a scientist attacks a problem which he knows to have an answer, his entire attitude is changed. He is already some 50% of his way toward that answer." —— Norbert Wiener, *The Human Use of Human Beings*, p.124
- Narayanan
"Note that the last point is at odds with advice given to more experienced researchers. Richard Hamming, in a famous talk titled 'You and your research', advised researchers to pick the most important problem that they have a shot at solving."(原文随后给出新手替代建议:选能完成的小问题学流程)
- 两个正文版本的差异:1986-03-07 Kaiser 转录稿(现场演讲 + Q&A)vs 1997《The Art of Doing Science and Engineering》第 30 章书稿版(fs.blog 所载)。书稿版新增:drunken sailor 随机游走、复利率 ">6%"、"I ain't scared of nothing" 的 Shannon 棋风、Pfann 实验室成国家纪念地、Socrates "unexamined life"、开场 "You and Your Engineering Career" 的改名设想;书稿版删去:Brattain 诺奖演讲细节、Chemistry table 的courting secretary 细节等。
- 传播链条:现场磁带 → J. F. Kaiser 转录(Bellcore 内部)→ Gabriel Robins(UVA)网页托管(本笔记主来源)→ 1997 收入 Hamming 教材《The Art of Doing Science and Engineering》→ 2020 Stripe Press 再版(附官方 zine PDF,13 页,已下载核验)。
- 未完成事项:Stripe Press zine PDF 正文为设计排版,pypdf 仅成功提取封面("You and Your Research — A talk by Richard W. Hamming — Bellcore, 7 March 1986"),正文未机读;HN 讨论串(id=35776480)仅经 WebSearch 摘要引用,未逐楼精读。
